Mid-size retailer, no documented crisis response
A Kuala Lumpur–based retail group with 300+ staff had no documented procedures for crisis situations. A reputational incident had occurred the previous year and been managed reactively. They wanted to change that before another disruption occurred.

Over 6 weeks, we identified the five crisis scenarios most relevant to their operations, designed a response team structure across business units, developed communication protocols for both internal and external audiences, and compiled a handbook their HR and operations directors could train from.

Challenge
Professional services firm considering regional expansion

Three workshops over 4 weeks. In the first, we mapped the key drivers affecting each market. In the second, we constructed four distinct scenarios for the region over a 5-year horizon. In the third, we worked through the strategic implications of each and identified adaptive positions the firm could take regardless of which scenario emerged.

Manufacturer in recovery after operational failure
A manufacturer in Selangor experienced a serious equipment failure that led to a two-week production halt, a damaged relationship with a key client, and significant internal uncertainty about leadership's handling of the situation. Staff morale had dropped noticeably.

Recovery Framework Design
We began with a post-incident assessment to understand the operational, relational, and cultural impact. From there, we developed a recovery sequencing plan, identified how to redeploy internal resources, and designed a communication plan addressing both the affected client and internal staff — with different messages calibrated for different audiences.

The affected client relationship was maintained — the client acknowledged the transparency of the communication approach. An internal staff survey conducted 8 weeks after the recovery framework was implemented showed a 30-point improvement in confidence in leadership.
